HiAce blowing smoke

I have had a 2005 Toyota HiAce diesel since new. It's done 220,000km and has never given an ounce of trouble. The oil and filter have been changed religiously. It runs fine and continues to get the same fuel consumption since new. It's never been used commercially, only for private use/camping. A few months back it blew white smoke on start-up, but it soon disappeared on driving. Recently it has started blowing heavy black smoke on acceleration, but once warmed up it seems to diminish. However, in my mind, it is getting worse yet drives fine. All help in this matter greatly appreciated.

Normally, I would be thinking it’s the turbo, but the fact the performance hasn’t been affected would suggest it’s not. Check the injectors, it could be that they’re worn and in need of replacement.
